For decades, industrial consulting projects were built around data preparation, benchmarking, Excel analysis, external validation and slide-based recommendations. That work created real value when internal data was fragmented, analytical capacity was scarce, and management needed an outside perspective to structure a decision. Consulting does not disappear. What clients are willing to pay for changes: measurable impact, technical depth, auditable models, faster execution, and real implementation capability. In industrial cost analysis the change is easy to see. Generic cost-saving claims no longer land. What a client wants is a cost model that explains why a part, a supplier quote or a business case is economically plausible, and one they can challenge line by line. That is a different thing from an AI estimate. Technical parameters get translated into process times, process times into regional manufacturing costs through curated machine, material, process and regional databases, with every assumption visible on the way through.
The insight also covers where this matters commercially: supplier negotiations, make-or-buy decisions, product costing, investment validation, and technical due diligence for private equity, where the cost model has to hold up under outside scrutiny.
